I follow a variation of this.

I ask first, "What would be failure?"
Then, "What would happen if I fail?"
Followed by, "What would be success?"
And finally, "What would happen if I succeed?"

Often people are reluctant to discuss failure and success, especially with
outsiders. But I absolutely insist on this.

When the exercise is done, from what's said, not said and the body language,
I pretty much have the working parameters for the project.
